Who We Work For

RDI
Guiding for Cohesion

When an organization grows quickly, it helps to occasionally re-evaluate the whole picture. Where do we want to go — and how do we organize that?

Challenge

The Directorate of Digital Resilience at RDI had grown significantly in a short time. New colleagues, new tasks, new laws and regulations, and an organization (department) in full development. A lot was happening at once.

This was a good moment to step out of daily operations and re-examine the bigger picture. Where do we want to go? Who is responsible for what? Which decisions belong at which level? And how do we organize the governance for that?

The need was not only to determine direction but also to translate that direction into daily practice.

Approach

Together with a multidisciplinary team of seven colleagues, we gathered what was already in place: from strategy, roles, and responsibilities to decision-making, meetings, tools, and behavior.

From there, the team developed a visual governance model that connected strategic, tactical, and operational levels. This made it clear what belonged at each level, who had which role, and how the different components related to each other.

The concept was then presented to five colleagues, both within and outside the directorate. Their feedback was used to test and further refine the model.

“We have collaborated with Patrick, Julien, and colleagues from DGTP multiple times. I was not only delighted by the enormous energy they bring but certainly also by their ability to, without judgment and with an inquisitive mind, allow a group’s wisdom and experience to culminate in a good final result. As a result, I now have a well-developed governance model that aligns with practice and provides me with the tools to address difficult governance questions in my MT. “

Results

The result is a governance model that brings together the various organizational components in a single view: direction, decision-making, meetings, roles, tools, and behavior.

By making the whole picture visible, very concrete governance questions also emerged. What do we discuss at which table? Where are which decisions made? How do strategic, tactical, and operational levels connect? And where does each responsibility lie?

The feedback confirmed that the model offers overview and clarity, and at the same time, it revealed where further choices and simplification are still needed. With this, the directorate has a practical basis to further implement the governance model.
