Who We Work For

Gasunie
Integrated portfolio development

Everyone knew their own piece of the puzzle. The challenge was to see the whole picture.

Challenge

Within Gasunie, the Operations & Maintenance and Projects processes are well-structured on their own. The challenge lay primarily in the coordination between the various sub-processes.

Projects and maintenance use the same people and capacity, while information is built up from different processes and sources. To truly evaluate the portfolio in an integrated way, visibility into the whole is needed: the total workload, available capacity, and the way priorities are determined.

The goal wasn’t to redesign everything, but to work with people from the organization to investigate where the main bottlenecks were and what was needed to further improve collaboration.

Approach

We started with what was already there.

Together with a multidisciplinary team from Gasunie, we brought together existing processes and available knowledge. During 4.5 workshop days, the team investigated the main bottlenecks and developed five concrete improvement proposals themselves.

Those proposals were combined into a single visual overview and then presented to five colleagues from different parts of the organization. Their feedback helped to test and further refine the proposals.

“We have gained more insight and clarity regarding who is responsible for what.”

Results

The sprint resulted in five concrete improvement proposals. But perhaps even more importantly: the team made visible how different bottlenecks and improvements are interconnected.

In particular, a single central overview, clear information on available capacity, and a clearer mandate for prioritization proved to be strongly linked. Without good information on capacity, a central overview provides insufficient guidance. And without that shared overview, it remains difficult to evaluate Projects and Operations & Maintenance in an integrated way.

This insight is important because a bottleneck often has multiple causes. Solving one problem only helps to a limited extent if it creates a new bottleneck elsewhere or exacerbates an existing problem.

The result is therefore more than just a list of improvements: it’s a shared vision of the main bottlenecks, their interdependencies, and concrete steps that Gasunie can take forward itself. The insights can also be used within broader developments, including Performance Management.

About

Gasunie manages energy infrastructure. In this case, the focus was on the collaboration between Operations & Maintenance and Projects, and the question of how work, capacity, and priorities can be viewed more cohesively.
